But knowing the theory and actually tracking it are two different things – and that's exactly what this template is for.\n\nThis tracker was created by Yuliia Krupenko, the marketing strategist behind the Trust Layer Method, to accompany her framework for digital product companies navigating trust-gated growth.\n\n## What's inside?\n\nThis pilot tracker gives you a ready-to-use reporting structure built around the dual-layer model at the heart of the Trust Layer Method. It covers three interconnected views:\n\n  1. **Gatekeeper tracker:** Monitor every Gatekeeper you've contacted, whether they've activated, how many times they've recommended your product, and how long it took from first contact to first referral. This is the layer most analytics tools completely ignore.\n  2. **Seeker source tracker:** Log where your Seekers are coming from and compare conversion rates between Gatekeeper-referred and direct/paid acquisition side by side. Once you see the gap, it's hard to unsee.\n  3. **Summary dashboard:** Get a real-time read on your pilot's health: activation rate, referral share of total acquisition, CVR by source, and LTV by channel — all in one place.\n\n\n\n## How to use it\n\nThe tracker is designed to run alongside a structured pilot, ideally across the three phases outlined in Yuliia's Trust Layer Method article. Here's how to get started:\n\n  1. **Set your targets:** Before you begin outreach, define how many Gatekeepers you're aiming to contact (10–15 is a solid starting point) and what activation looks like for your product.\n  2. **Log Gatekeepers as you contact them:** Use the Gatekeeper tracker tab to record each contact, their status, and any notes from your conversations. Update it as you run pulse checks.\n  3. **Track Seeker acquisition in parallel:** As new users come in, note their source in the Seeker tracker. You don't need a perfect attribution system — even a rough split between \"Gatekeeper-referred\" and \"direct/paid\" will start to show you patterns quickly.\n  4. **Check your dashboard regularly:** The summary tab pulls everything together. Use it in team reviews or reporting cycles to make the case for doubling down on Gatekeeper channels — or to course-correct early if something isn't working.\n  5. **Use the data to decide on scaling:** By the end of your pilot, you'll have a clear go/no-go signal: are Gatekeeper-referred Seekers converting and retaining better?
